A leading global manufacturer operating across multiple markets and customer segments faced a growing challenge: while revenue performance remained strong, leadership lacked visibility into which customer relationships were creating long-term value and which customers were consuming disproportionate commercial and operational resources.
Over the years, account management decisions had largely been driven by revenue, customer history, and sales team experience. As the organization expanded, it became increasingly difficult to understand the true profitability of each customer once factors such as service requirements, support costs, pricing concessions, and buying behavior were taken into account.
The organization partnered with Soprex to build a structured customer stratification framework that would enable fact-based decision making across sales, pricing, and customer management.
The company had visibility into revenue and sales volume, but limited insight into customer profitability. Several accounts generated significant revenue but required extensive support, customized service, and complex operational handling that reduced their overall contribution to the business.
Sales teams relied on historical account relationships and intuition when deciding where to focus their time. This didn't provide a consistent way to identify strategic accounts across regions and business units.
Different customers generated different service demands, ordering patterns, and support requirements, with no structured way to translate that into a comparable cost figure per account.
The organization wanted to move beyond broad, one-size-fits-all pricing approaches toward strategies grounded in the actual value and strategic importance of individual customer segments.
Soprex worked with commercial and business stakeholders to evaluate customer performance across four dimensions: profitability, buying power, loyalty, and cost-to-serve. Customer master data, transactional records, pricing history, and operational data were combined into a single view of the portfolio and its underlying profitability drivers.
A segmentation model classified customers into four strategic categories: Strategic Accounts, with strong profitability and growth potential; Growth Accounts, representing future opportunity not yet fully realized; Optimize Accounts, requiring a change in pricing or service approach; and Cost-Intensive Accounts, whose service demands exceeded their business contribution. This gave commercial teams a shared language for account decisions instead of relying on individual judgment.
Profitability analytics let decision makers view each customer relationship from multiple angles - not just revenue, but sustainable margin, resource consumption, and growth potential. Several accounts that ranked among the top revenue generators were reclassified once service cost and support intensity were factored in - a pattern that had not been visible under the previous revenue-only view.
Customer segments were linked to differentiated pricing approaches and account management priorities, so sales teams could align their effort and investment with each account's actual value rather than its revenue alone.
For the first time, leadership had a structured view of customer value beyond revenue - including which relationships were the strongest contributors to profitability and which required a change in approach.
Account prioritization shifted from relying primarily on tenure and relationship history to an objective, criteria-based view applied consistently across regions and business units.
Understanding customer economics in more detail gave the organization a stronger basis for customer-specific pricing conversations and commercial negotiations.
The stratification model was designed to be reusable, with the framework now applied as part of the client's account review cycle rather than serving as a one-time analysis.
